The True Cost of Cheap Door Hardware

Nobody involved in construction needs to be told that projects are under pressure. Budgets tighten, specifications are reviewed line by line, procurement teams look for savings wherever they can find them.

Architectural ironmongery often ends up in the firing line because, on paper at least, it can look deceptively simple. A hinge is a hinge. A closer is a closer. Swap one product for another, save a few pounds on every door, move on. This is particularly acute for door hardware, which is so often the last package purchased and installed on a project. But cheap door hardware rarely works out that neatly once the building is handed over and occupied.

The construction industry has become very good at talking about sustainability in terms of embodied carbon, operational performance and environmental targets. Less attention is paid to the amount of perfectly avoidable replacement work happening inside buildings every day. Failed closers, worn finishes, loose handles, and locks that never quite worked properly after handover. Products need to be replaced years earlier than anyone originally intended. A lot of that waste starts with specification decisions made long before the building opens.

The Problem with “Equivalent” Products

Most experienced specifiers have seen this happen. A product selected with intention early in the design stage is later substituted during procurement for an “approved equal”. Usually, the alternative looks broadly similar on a spreadsheet:

  • similar certification
  • similar dimensions
  • similar appearance
  • lower cost

And that may well be enough to get it through procurement and onto the door. But what the spreadsheet rarely captures is how that cheap door hardware product behaves after three years in a busy school corridor, or under constant use in a healthcare environment, or on the entrance to a city centre apartment block where the door never really stops moving. That is when and where the differences start to show.

Not necessarily dramatic failure either. Hardware rarely fails dramatically. More often, it becomes a slow, ongoing nuisance, with maintenance teams called back again and again for issues that never quite disappear. Individually, none of those problems sounds especially serious. Across an entire building estate, they become expensive very quickly. On top of that, environmentally, they are hard to justify.

Every replacement means another product manufactured, another delivery to site, more packaging, more labour, more disruption and another failed component heading for disposal. Repeat that cycle often enough and the sustainability conversation starts to look rather different.

Cheap Door Hardware Can Make For Expensive Buildings

The awkward truth is that durability rarely wins the tender spreadsheet. The pressure to reduce upfront cost is immediate and measurable. Long-term maintenance burden is somebody else’s problem further down the line. Facilities managers know this better than anyone.

In heavily used buildings, maintenance teams often become the unwilling judges of procurement decisions made years earlier. Hospitals are a good example. A closer on a corridor door might operate hundreds of times a day, every day, while dealing with trolley impact, aggressive cleaning regimes and constant abuse. A product that survives perfectly well in a small office can start struggling very quickly in that environment.

The same applies in schools, hotels, student accommodation and commercial offices with high occupancy levels. Doors are one of the few building elements people physically interact with every single day, and they take a beating.

Yet hardware is still sometimes treated as though operational lifespan is secondary to purchase price. Nobody is arguing that every building needs premium products throughout. That is unrealistic. Budget management is part of construction. The problem starts when long-term performance is stripped from a specification to save a relatively small amount at the procurement stage.

Sustainability Is About More Than Environmental Claims

There is also a tendency within construction to treat sustainability as a product marketing exercise. Environmental claims, carbon figures and certifications all have their place. Still, they can be a distraction: a product that survives refurbishment cycles is usually more sustainable than one marketed as “green”.

In architectural ironmongery, sustainability often comes down to fairly unglamorous questions:

  • Is the finish suitable for the environment?
  • Will the product cope with the traffic levels?
  • Can it be maintained properly?
  • Are replacement parts available?
  • Will it still be performing properly in ten years?

Those decisions influence how much material gets replaced over the life of the building. They also influence how the building actually feels to use after occupation, which specifiers do not always get to see firsthand. There is a world of difference between hardware that still works quietly in the background after years of use and hardware that constantly creates friction for occupants and maintenance teams.

Refurbishment is Changing the Narrative

The industry’s growing focus on refurbishment and retrofitting is making this more apparent.

On many projects now, the question is no longer simply what should be replaced, but what can realistically remain in service. Good-quality hardware with years of operational life left should not automatically be sent to a skip because a building is being refurbished. That requires a different mindset from the old strip-out-and-replace approach.

Projects such as Grantley Hall show how sustainability in architectural ironmongery is often less about wholesale replacement and more about retaining quality products already in service. As part of the refurbishment of the Grade II*-listed hotel, we refurbished and restored significant amounts of original hardware rather than automatically replacing it. Existing ironmongery was carefully assessed, retained where appropriate and refinished to suit the wider restoration of the building. Alongside preserving the property’s character, that approach reduced unnecessary material waste and avoided the environmental impact of stripping out and replacing serviceable components.

On projects like this one, lifecycle thinking starts becoming practical rather than theoretical. The circular economy conversation in construction can sometimes feel quite abstract. At the building level, though, it often comes down to fairly simple things: keeping good products in service longer, avoiding unnecessary waste, and not creating replacement work that never needed to happen.

Better Specification Can Sometimes Look Boring

One of the realities of architectural ironmongery is that the best-performing specifications are rarely the most noticeable. Nobody walks into a hospital or office and admires the fact that the door closers are still functioning properly after years of constant use. Good hardware tends to disappear into the background. It simply carries on working. Poor specification does the opposite; it gets louder and louder.

That is why sustainability in architectural ironmongery increasingly looks less like a conversation about “green products” and more like one about competence, durability, and operational realism.

Buildings are expected to last longer, adapt more often and operate more efficiently than ever before. The products fitted to those buildings need to reflect that reality too. Cheap door hardware can become an expensive sustainability decision.
